Heat Pump vs. AC + Furnace: Which Fits Central Texas?

When a Central Texas system reaches replacement age, you face a fork in the road: a heat pump (one system that cools and heats by moving heat) or the traditional AC-plus-furnace combo (an air conditioner for summer, a gas furnace for winter). Both keep you comfortable. They differ in how they make heat, what that costs to run in our specific climate, and what happens during the two weather extremes Texans actually plan around — the eight-month cooling season and the occasional hard freeze.

Why does our climate favor heat pumps?

A heat pump doesn't generate heat by burning fuel — it transfers heat from the outside air into your home, which takes far less energy than creating it (the full mechanics are in our step-by-step heat pump guide). The technology's known weakness is prolonged deep cold, where there's less outdoor heat to harvest — and Central Texas winters simply don't deliver much of that. Our heating season is short and mild, which is exactly the operating range where a heat pump is at its most efficient. When does AC + furnace still make sense?

You have gas service and like gas heat — a furnace delivers hotter supply air (the "toasty vent" feeling), and it doesn't care how cold the rare hard freeze gets

Your furnace is younger than your AC — furnaces routinely outlive air conditioners here, since they work a fraction of the hours; replacing only the cooling side can be the rational, budget-smart move

All-electric resilience concerns you — some homeowners want fuel diversity during winter storm events, though a properly sized heat pump with electric backup heat handles our climate fine in normal operation

Ductwork and electrical constraints — occasionally the existing infrastructure makes one path clearly cheaper; this is a house-by-house call

What about dual-fuel — the both/and option?

A dual-fuel system pairs a heat pump with a gas furnace: the heat pump handles the mild majority of the winter at high efficiency, and the furnace takes over automatically when temperatures drop below the crossover point where gas becomes the better value. Where do these decisions go wrong?

Three failure modes we see repeatedly. First, a heat pump sized only for the cooling load, leaving it leaning on inefficient electric strip heat all winter — that's how heat pumps get an undeserved reputation for high bills. Second, replacing "like for like" out of habit: the old system was AC-plus-furnace, so the new quote is too, and nobody ever ran the comparison. Third, choosing equipment on brand alone while ignoring that installation quality — Manual J sizing, duct condition, refrigerant charge — determines whether either system hits its rated performance.
